Kanban roadmap template — editable, free
Kanban answers what is moving now, not what is coming when. Items sit in a column and move rightward, with no date axis on the board, so a stall shows as a column that stops changing, not as a slipped bar. Eleven items, four columns, blocked flagged and shipped kept.
| View | Groups by | Visible fields |
|---|---|---|
Kanban | Status | Name, area, owner, blocked flag |
Leadership | Area | Name, area, quarter — owner and status hidden |
Blocked | Status | Name, status, owner, notes — only items flagged blocked |
Shipped | Area | Name, area, end date — only items in the shipped column |
What does a kanban roadmap answer?
What is moving, and what is stuck. Nothing beyond that. The columns describe where each item sits in the flow, which is the question the team asks every morning and almost never the question an outside audience asks. Someone outside the team wants to know when something lands, and a column can’t tell them.
That isn’t an argument against the format. It’s an argument for being clear about which document you’re handing over: the board is the working view, and the timeline is the one that leaves the room.
What is in this template?
Eleven items across four columns — next up, building, in review and shipped — each carrying an area, an owner, a blocked flag and the dates it started and finished. Four views are saved.
The blocked view is a filtered table rather than a fifth column, on purpose. Blocked is a flag on an item that’s still sitting in whatever column it stopped in; promote it to a column and you lose both where it stalled and how long ago.
The shipped column stays populated. It’s the only record the board keeps of what the team delivered, and clearing it each quarter leaves nothing to point at in a review.
Why does the leadership view drop the columns?
In a kanban document the column is the status, so the leadership view hides it and groups by area instead, showing each item against the quarter it lands in. A director doesn’t need to hear that something is in review. The field-by-field reasoning is in roadmap for stakeholders , and the squad-facing opposite — the view that hides almost nothing — is in roadmap for engineering team .
If the board is your only roadmap and people keep asking when, what is missing is a horizon rather than a date. Roadmap without dates covers what to put in its place, and the now next later roadmap template does it with three columns that behave the way a board already does.
Common mistakes
Handing the board to people outside the team. Columns answer what is moving, and the question from outside is almost always when something lands.
Columns with no limit on them. If Building holds nine items, the board has stopped describing flow and is a backlog laid out sideways.
Clearing items once they ship. The shipped column is the only record a kanban board keeps of what the team delivered, and a board that empties it has nothing to point at in a review.
Adding a Blocked column. A column moves the item out of the place it stalled, which is the one thing you wanted to see.
Questions
Is a kanban board a roadmap?
Not for an outside audience. It answers what is moving now, and the question from outside is when something lands, so most teams keep the board and present a timeline.
How many items belong in the building column?
Fewer than the number of people who can work on them. A limit is what makes the board describe flow instead of intent, and without one the column becomes a backlog.
Why is there no blocked column?
Because blocked isn’t a stage of work. It’s a flag on an item that’s still in whatever column it stopped in, and a separate column hides how long it has been stuck.
Should shipped items stay on the board?
Yes. The shipped column is the only record the board keeps of what the team delivered, and it’s the view worth opening in a review.
